1. Summary of the day before yesterday

Make a review and summary of the production situation, quality situation and efficiency of this team yesterday. Make a report on the employees who performed well yesterday, the employees who performed poorly, the problems that occurred yesterday and the plan achievement rate.

2. Arrangements for Today

Let each employee know what the team's planned tasks are. This is crucial:

Announce the production plan and work priorities of the day, including process allocation, models used, output quality and 5S, so that employees can understand the production and other conditions of the day, and emphasize the importance of safe production and implementation requirements. New products, new methods, new processes, etc. should be communicated to employees in a timely manner.

3. Cultivate the team

The team morning meeting is also the base for the company's policy publicity, so as to strengthen the employees' understanding of the company and products. The team morning meeting can strengthen the employees' understanding of the company's culture, thus improving the employees' own quality. Through the morning meeting, superior instructions, policies, work processes, work discipline, education and training can be conveyed, so that employees can have a clearer understanding of the company's policies, cultural concepts and their own work direction, so as to improve work efficiency.

4. Time control: generally controlled in 10 to 15 minutes

There is a misunderstanding that we think that the morning meeting needs highly educated and high-quality talents to be able to hold the morning meeting well. Many of our team leaders do not seem to have the ability to hold such an early meeting, so they simply do not open it. It is better to use this 10 to 15 minutes to let everyone make more products on the production line.

The quality of the team is determined according to the industry attributes of each industry. Don't think that the quality of our employees is not high. What an excellent manager needs to do is how to cultivate the quality of these people and improve their skills.

1. Basic actions of the morning meeting:

Remarks: 1. The daily morning meeting time is 10-15 minutes before 8 o'clock.
2. This ledger shall be completed by the department head before the morning meeting and submitted to the leaders in charge before 12:00 after propaganda at the morning meeting.

I believe this team leader must be a qualified and excellent team leader after half a year.

Moreover, we say that chicken soup for the soul in production management should be talked about as little as possible, because we don't need to go to Gao Da for 10 to 15 minutes. What we need to do is to be real. Some of the contents we talked about earlier: summary of tasks, assignment of tasks, raising and solving problems.

 

2. Production Coordination

The production coordination meeting, also known as the production scheduling meeting, is a meeting convened by the PMC department to organize and convene the heads of various departments (above the supervisor level) related to the production system, such as production, quality, technology, etc., in order to schedule and balance the production progress, and to study and solve major problems that various departments and workshops cannot solve by themselves.

As a small and medium-sized enterprise with abnormal frequency, our daily production plan, abnormal production notification and coordination of various problems make it necessary to hold a production coordination meeting. The effective convening of the daily production coordination meeting is a guarantee for the normalization of production in an enterprise.

What is the content of the production coordination meeting?

1. Summary and review of yesterday's production plan and the achievement of each workshop

After completion, we will carry out assessment, reward and notification. If it is not completed, we will also assess it. According to the process of the planned task, we will assess it as we like.

If you can assess the completion of yesterday's plan every day and continue the assessment (everyone has no opinion), it proves that the PMC operation of your enterprise is very good. If the assessment fails or fails to do the assessment, or if everyone is full of opinions, it proves that your PMC is not running well.

3. Troubleshoot exceptions

Our various departments have to complete today's daily plan and tomorrow's plan. What kind of abnormalities need everyone's cooperation to deal. At the meeting, we had an efficient communication and achieved three things: people, timing and actions. That is, who? What time point? What action do you want to complete? (What exception to solve)

4. Time control: the time of production coordination meeting should be controlled within 30 minutes as far as possible.

When we first started to hold the production coordination meeting in the early stage, the holding time was a little longer, because many enterprises had not opened it before, or when we opened it, a lot of anomalies were exposed, and people might think: we did not hold this coordination meeting originally. It seems that there are not so many anomalies, how come there are so many anomalies as soon as the meeting is held.

In fact, exceptions always exist. We have made the original potential following exceptions appear through many management actions.

When the meeting process has gone through about 2 to 3 months, our production coordination will become very efficient. Moreover, it can enable various departments to have an efficient communication around the achievement of our daily plan.

Production coordination meeting, it is not a problem seminar, not to mention a production tea party, try to control the time within 30 minutes. Therefore, we should also have a clear agenda, which department when to speak? How many minutes to speak? We should have clear provisions.

3. Workshop reconciliation meeting

The workshop order meeting is usually held by the organization of each process in each workshop.

Many traditional enterprises have a long process flow, such as furniture factory and hardware factory. There are many processes to be transferred in a workshop process. Can we deliver goods quickly? Can we compress the production cycle? It depends on whether the connection between each process is in place.

This requires us to build an efficient communication mechanism every day, so that each team leader and workshop can take the lead. Each process is aligned around the daily planned tasks and processes received at our production coordination meeting.

Which process does each order and product go to? How much has it been completed? How is it done? Is there any abnormality? Everyone will check, communicate and confirm.

This is actually the last and very core key to the landing of our daily plan.

A team morning meeting, a production coordination meeting, a process-to-order meeting and a workshop-to-order meeting are the three meetings that we must hold to do a good job in production management.

What are the principles that we need to grasp in these three meetings? Rigorous process, time control and efficiency improvement.

Each of the above meetings should have a clear agenda, such as our team's morning meeting should have a morning meeting ledger, the production coordination meeting should have the agenda of the production coordination meeting, and the order-to-order meeting should have the process of the order-to-order meeting.

The meeting place is a good "field" for effective communication between various departments of the factory. When the enterprise meeting cannot be held effectively, you will think that the meeting is always a waste of time by discussing without decision, making without decision, doing without result. However, if the meeting is held effectively, it will become a good tool for fine management.
